How does the system actually work?
I follow the real work: who makes decisions, what information they use, where handovers happen and what makes them difficult.
What evidence should guide the decision?
I establish a baseline and the measures that matter to the problem. Time, errors and quality count when they change a decision.
Where will change create real value?
First, eliminate and simplify. Then consider standardisation, integration, automation and AI. Every choice needs a reason.

Automation is a possibility. Not the starting point.
I use the least complex technology that solves the problem reliably. Clear rules can become automations; AI needs an additional reason, evaluation and control.
